As financial advisors, it’s easy to think our job is really only about serving clients well.
And while that will always be at the core of what we do, over the past 17+ years, we’ve learned something important along the way: loving the work is only part of the responsibility.

That’s where the Entrepreneurial Operating System (EOS) has made a meaningful difference for us.
We’re now entering our third full year working within EOS and our third year partnering with our EOS consultant, Andrea Schlapia of Ironstone HQ. And the impact continues to compound.
Creating Space to Work On the Business
One of the most meaningful shifts EOS has brought to our practice is learning to operate our business operations in a 90-day, quarterly rhythm.
Instead of running nonstop from one priority to the next, we now intentionally step away from the business every 90 days to work ON the business (not just IN the business). Each quarter, our Leadership Team sets aside a full day to slow down, evaluate what’s working, address what isn’t, and reset our focus for the quarter ahead so that we can lead with confidence.
Once a year, we expand that time further with a two-day annual planning session. That’s when we zoom out even more — setting goals for the year ahead, pressure-testing our longer-term vision, and making sure the direction we’re heading still aligns with our values and the kind of firm we want to build.
To be candid, this discipline isn’t always easy. Client needs don’t pause. The inbox doesn’t stop. There is always something that feels more urgent.
But we’ve learned that this structure is exactly what allows us to lead well the rest of the year.
How EOS Shows Up Beyond Planning Days
What has surprised us most over the past few years is how much EOS has influenced our day-to-day operations, not just our quarterly planning sessions.
EOS isn’t something we “visit” a few times a year — it’s literally how we run the business.
For example:
- We hire, reward, and part ways based on clearly defined Core Values, which we developed through EOS. Expectations are consistent, objective, and shared across the company.
- We use an objective system for Quarterly and Annual Reviews, so our team’s growth, feedback, and accountability are clear and constructive — not reactive or subjective.
- We run weekly team meetings using the EOS framework, which has made our meetings more efficient, more focused, and far more productive. Issues get addressed, priorities stay visible, and follow-through improves.
- We lean on EOS tools and resources that help reinforce the kind of positive, accountable culture we want to build — not just around goals, but around how we show up for each other.
This structure allows us to eliminate silos, stay aligned as a leadership team, and address challenges early, before they become larger issues.
One Team, One Direction
Another benefit of EOS is the clarity it brings across the organization.
We don’t operate as individual contributors pulling in different directions. EOS gives us a shared language, a shared “Scorecard” of metrics to grade ourselves on, and a shared understanding of what matters most right now.
That alignment shows up in:
- How decisions are made
- How priorities are communicated
- How accountability is handled
- And how leadership supports the team
When everyone understands the goals, the expectations, and the “why” behind the work, momentum follows.
Better for Our Team — and Our Clients
While EOS has strengthened our business from an operational standpoint, its impact on our people has been just as meaningful.
The process creates space not only for professional goals, but also for personal ones — something we believe matters deeply. When leaders and team members have clarity around both, it shows up in how the company operates and how clients are served.
